Three examples of what hands-on trade operations management looks like in practice. All results come from programs I personally directed.

China consolidation

Consolidating 4-5 Chinese factories into direct distribution to 6 countries

Challenge

Products from multiple Chinese manufacturers had to reach distributors in Italy, Saudi Arabia, Russia, Ukraine, Tunisia and the UAE. Routing everything through the home warehouse in Türkiye added weeks of lead time and double freight costs.

Approach

I set up a consolidation program in China: coordinated 4 to 5 manufacturers on production schedules, organized value-added kitting at the consolidation point, and built direct shipping lanes to each destination with full customs documentation per market.

Result

Goods started flowing factory-direct to six countries. Lead times dropped by weeks, double-handling disappeared, and distributors received complete, retail-ready kits in one delivery.

Cost reduction

Cutting logistics costs by 10% across 300+ annual shipments

Challenge

A shipment program of 300+ international movements per year had grown organically. Routes, carriers and shipment sizes had never been systematically reviewed, and freight costs kept climbing.

Approach

I re-planned freight movements and shipment schedules, consolidated partial loads, renegotiated with forwarders and shipping lines, and matched Incoterms and transport modes to each lane instead of using defaults.

Result

Logistics costs fell by 10% while on-time performance held. The savings repeated every year because they were built into the planning process, not won in a one-off negotiation.

Transit trade

Bonded warehouse and transit flows that never interrupt supply

Challenge

Serving 55+ countries from Türkiye means goods must sometimes change hands, repack or wait for the right market window without entering free circulation and triggering import taxes.

Approach

I directed transit trade and bonded warehouse operations: regime selection, warehouse coordination, documentation and the customs supervision that keeps goods legally in transit while they move through Türkiye.

Result

Supply to international distributors continued without interruption and without unnecessary tax exposure. The bonded setup became a standing capability the business still relies on.
